Client & Project Brief

Client Overview:

A premium gourmet food retailer in the US with strong online sales and nationwide delivery network. The legacy Magento 1.7 system was heavily customized and hosted on shared servers — causing performance lags, frequent crashes during high-traffic periods, and compliance risks.

Project Objective:
To migrate the entire platform to Adobe Commerce Cloud (Magento 2.4) for scalability, security, and automation. Additionally, to integrate real-time warehouse logistics and carrier systems to streamline shipping, inventory, and order fulfillment operations.

Challenges

  • Legacy Magento 1.7 reaching end-of-life with unstable codebase
  • Manual stock updates and inconsistent warehouse synchronization
  • No automated deployment or rollback system
  • Shipping cost errors due to outdated third-party plugins
  • PCI-DSS non-compliance and security vulnerabilities

Solution Delivered

  • Re-platformed to Adobe Commerce Cloud 2.4.5 using official Magento Data Migration Tool (DMT) ensuring full order and customer data preservation
  • Implemented multi-warehouse order routing logic with StoreView-level inventory segregation
  • Integrated FedEx, UPS, and ShipStation APIs for dynamic carrier selection and real-time cost computation
  • Configured Adobe Cloud Manager CI/CD pipelines for fully automated deployments
  • Embedded Redis caching, Varnish accelerator, and Azure CDN for sub-2-second performance
  • Deployed New Relic APM and Cloud Monitor for live performance visibility
  • Implemented Cloud-based backup automation with 15-minute incremental snapshots

Our Approach

Phase Description
Platform Assessment Analyzed Magento 1.7 dependencies, extension mapping, and data migration scope
Architecture Design Defined multi-environment setup (Dev, QA, Staging, Prod) and designed warehouse routing logic
Migration Execution Used DMT to migrate 300K+ orders, 120K customers, and 25K products
Integration & Automation Connected FedEx, UPS, and ShipStation APIs; added cron-based sync with ERP
Performance Optimization Configured Redis, Varnish, and CDN; executed 3 load-test rounds
Validation & Go-Live Conducted full UAT and live cutover with DNS switch and rollback plan
Post-Launch Support 24×7 monitoring, version patching, and continuous pipeline audits
